Hi I’m Flexadaptmilling. How are you?

Every year new words are added to our lexicon- either formally added to the dictionary or adapted as part of our slang. I am searching for the word that describes the state we are currently in. Something that combines our new flexibility requirements given the corona virus. The adaptability demanded in the light of our social justice uprising. The treadmill reality of 22 weeks of working from home. So in the spirt of Frindle (a children’s book by Andrew Clements where they invent the word Frindle) I introduce to you the concept Flexadaptmilling with its good, its challenges, and its lessons. 

Flexibility: Bend and break. There have been some pretty amazing changes to our workplaces that without the corona virus wouldn’t have happened- or at least wouldn’t have happened at this pace. Suddenly every job can work from home. No one needs a flexible job arrangement to allow them to pick up kids, bring meals to parents, or to create a personal swing shift working schedule. I have had  3x the number of homemade dinners with my family than we’d have in normal times. Bending our assumptions has been healthy for our culture. But it also has it’s challenges. Zoom is a great tool. But it limits your ability to read the room and really see people, which impacts our discussions and can deter some voices. There are days when my steps are in the 100s – a far cry from 10,000 steps as I spend hours sitting in front of my computer in my small office. As an intense iterator it is hard virtually white board without glitches or delays. My takeaway is bend my thinking and take breaks for my body. Without a commute I have no excuse not to get up early and workout. Taking a Zoom call outside is a good idea. Blocking off a lunch hour to have no meetings and change my scenery is good for my mental health.

Adaptability: Thinking and rethinking. I am invigorated and sometimes exhausted by the new level of energy and interest in racial justice and DEI at work these days. The fire has been burning for years but now we have community, leadership, and student interest in taking action. I am inspired by my son and his friends and their social activism. I am proud of my organization for our commitment to health equity and equity for associates. I am thrilled that instead of asking (begging) to integrate DEI into leadership curriculum as I’ve had to do in the past I now have complete support and a heightened expectation for delivery. Opening our minds and hearts can only make us stronger. It is also tiring. There is a wave of white guilt  motivating action at a pace and speed that may not be sustainable. There is a pent up demand that is overflowing from associates. We want to work quickly, ensure sustainability, and be inclusive which, like the program management triangle, can be hard to balance. My take away is to use what I know and seek what I don’t. The “I” in DEI is for inclusion – we need the commitment and collaboration from every function to examine, question, and rethink our systems and structures. No one person or plan can undo hundreds of years of systemic racism. Tried and true tools like aligning to the organizational strategy, creating clear execution plans and timelines, and measuring progress are critical in this work. The “D” and “E” mean we must check assumptions, push against biases, and ensure we don’t settle for tried and true decisions but instead engage and reflect our full community.

Treadmilling: New ways of moving. As we prepare to go back to another semester of distance learning, continue our prolonged work from home, and manage social distancing there are time when our days feel like a rinse and repeat. What’s been exciting to see how technology really can personalize learning.  I’m inspired by my educator friends and how they are shaping their craft in this new world. I have loved pop up Zoom calls with friends and family from across the world that never happened before.  Then there are times when our social limits are tiring. As an extreme extrovert it does not fill my bucket to be home 100% of the time. I have a sophomore and college freshman who both want to be safe, be social, and be active in their sports. At my worst I pout over feeling like Bill Murray in Ground Hogs Day. My takeaway is control the controllables and enjoy the ride.  @Janice Payton told me having children would be the best IDP I ever had. She was right. Our current environment is my new IDP.  I have to remember I can only control what I can. Instead of resisting or fretting, do what I can and let go of the rest. Setting daily goals both personally and professionally has been a big help to see that it may be a different ride at a different pace but there can still be progress.

I love the term “Corona coaster” to describe the ups and downs of our current reality. In discussions with friends we were struggling to describe both the emotions and actions we are taking everyday. It’s not just being flexible. It’s being flexible while we adapt our systems, structures, and thinking. It’s feeling like we’re on a treadmill and not making motion but then looking down and being impressed with our miles. My description of this concept is Flexadaptmilling and I am working on embracing its good, its challenges, and its lessons.

Update IDPs to Integrate Deliverables and Passions

Development planning should always start with needs of the business. It is also key to look at the employees’ current skills and future interests.  We also know creating  a written plan is proven to increase the likelihood of acting on the plan. But this skeletal approach to development planning lacks the heart and soul of developing the full person.  I believe it’s time to update our concept of individual development plans (IDPs). Let’s shift IDPs to focus on integrating deliverables and passions in our personal and professional lives.

Integrating Work and Life: One of my least favorite questions is “What is your aspiration?” I will never forget when I was asked that question by our company president. I remember that my very first thought was, ‘I want to be a good mom.’ Then I thought, ‘Can I say that? No that won’t be acceptable. I better say I want my boss’s job.’ What was intended to be an engaging conversation became disheartening. It is perfectly reasonable for the president to expect a work related answer. It is also perfectly human to have multiple, sometimes competing, priorities that would be more insightful to discuss. What if we replaced “What are your career goals in the next 3-5 years?” with “What personal and professional milestones would you like to celebrate in 5 years?” Imagine how powerful it would be to have that insight and how rewarding it would be for employees to know you want to invest in their full life success. This new question also opens a discussion about  transferable skills and on the job learning. It may be hard for your finance manager to get exposure to online consumer behavior at work but easy to tap into through her gig job. It also opens up on the job learning to include volunteer jobs as well as our day job.

Deliverables vs. Door Signs: What if I had answered, “You know the first thing that popped into my mind is I want to be a great mom- which makes me really proud. I also want to continue to grow my career here and am particularly excited about integrating innovation and engagement in our HR practice.” It still doesn’t answer what I want the door sign on my office to read, but it tells you what deliverables excite me, which frankly is a lot more valuable. In our VUCA world (volatile, uncertain, complex, and ambiguous) we talk about needing change agility and adaptability but focus development on climbing an org chart. We know that 85% of jobs that will exist in 2030 haven’t been invented yet – which makes “the ability to gain new knowledge more valuable than the knowledge itself.” Identifying experiences that expand learning agility, organizational relationships, and problem solving skills provides both a richer and more realistic approach to employee development.

Passion vs. Plans: “Every day the spirits of millions of people die at the front door of their workplace.” This is the opening sentence of the Workforce article “Focus on Employee Passion Not Employee Engagement.” The article goes on to say that according to a recent survey from Deloitte, only 20 percent of people say they are truly passionate about their work. Their research found that passion is impacted by 12 organizational factors, job factors, and relationship factors. Instead of asking our employees to write up a development plan, what if we started by asking them to assess how well we are stoking their passion? Through a discussion about topics such as perceived autonomy, goal clarity, and connectedness with their leader we can get to the heart of what is impacting their passion and work together to refuel it. If I had been brave enough to share my true aspiration, and the leader had said he would love to hear more about my kids and my ideas about connecting engagement and innovation, it would have been a home run conversation.

Development planning is, and must be, a business exercise. Understanding the skills we need in the future and helping our team develop them is critical. Most development planning practices successfully outline what steps are needed. Unfortunately, most of those same plans are out of step with what employees want for their development. Asking questions like, “Here are the top organizational priorities. I am interested in knowing how you want to help us deliver them,” creates insights, excitement, and a sense of belonging. Let’s shift IDPs to focus on integrating deliverables and passions in our personal and professional lives. This will make them more valuable – and actionable- for our organizations and our employees.

 

 

 

 

Spring Your Goals Forward

Looking outside my Minnesota window today, it does not look like spring has arrived. Yet here we are- snow and all. We are officially a quarter into 2019. So how can we spring into action and make sure our annual goals stay on track? There are a number of good tips and lessons from spring that can help our goals blossom.

Big things take time. Sometimes our goals will take time to mature. The key is making sure we give it the time and nourishment required to flower. We are working on cultural transformation at my organization. It won’t be fast, and if we do it right, it won’t always be flashy. But over time, people should see it growing and see how the branches of this initiative are connected, as well as the benefits it can provide them. We want to be sure we grow deep roots so we are taking time to be thoughtful and intentional every step of the way.

Almost all of our goals involve creating some kind of change. Usually when we start  working on a change initiative our first instincts are often to think about how we manage the change: analyzing the cost, mitigating risks, and creating lots of project plans. But do we ever ask ourselves what will be more beautiful after this change? How can we help people see a sunny future? What will they need to bloom? We are also working on redesigning our customer service model. Our goals for this project will be  SMART, and our work will have milestones and measures. But success will be increasing both our customer and employee engagement by being thoughtful about how each will flourish in the future model.

Sometimes the hardest thing about a goal is just getting started. How in the world can we ____? Who has time to ___? But more often than not, we have the elements we need to succeed right in front of us, we just need to spend some time both fertilizing and weeding. The most powerful thing we can do when goal planning is to pause. Step back and be on the work, not in the work. What are we trying to solve? What will success look like? Why does this matter? If we can answer these questions, then we want to dig in and nourish them. We also want to look at weeding. What do we need to stop doing? Do differently? Do later? We need to create space for this new goal to grow, so we will have to be sure other less important but perhaps more embedded things don’t crowd our goal out. We are also looking at our team structure, our team focus, and our team’s priorities. We are planting some new ideas and weeding some old practices out. Not every one of them may grow, but we know that we are excited to watch these new ideas bloom.

In the spring we spring the clock forward – and often wake up surprised that the year is already a quarter over. But spring also is the season of new beginnings and the perfect time for new ideas and goals to blossom. So take heart and take some lessons from Mother Nature to help you keep your goals growing.

Change, Priorities, and Possibility Walk Into a Bar…

But in this scenario there is no punch line, there is just a punch to the gut. You see, for the last year and a half I have worked for an unbelievable leader, done meaningful work, and been part of a supportive and flexible team. Then last week it was announced we are merging with one of our competitors and our headquarters is moving to Texas. The good news is I have been in this scenario/bar before – the bad news is I hadn’t planned on returning, and definitely not so soon. So as I look to the new year, I will be raising my glass to change, priorities, and possibilities and making the most of this cocktail.

Managing Change.  You can’t actually manage change- you can only manage how you show up in it. I had the opportunity in my last acquisition to create a leadership blog and training series on Leading Through Transition. I am grateful I can dust that off and share it with Abra leaders.  I am excited to be part of our integration team and to learn some new skills through this merger. I am appreciative that I have time to figure out what’s next for me. I don’t believe things happen for a reason but I do believe you can be the reason opportunities happen when the unexpected comes your way.

Prioritize Priorities. I had already been toying with making “Important” my word for 2019. What is really important to me? Is that where I am spending my time? Did I treat each day and each person with importance? I love the 7F Wheel by Paul Batz and the Good Leadership team, and rely on my family, friends, and fitness to make my wheel- and life- roll. This change may cause a bump to my finances and my future, but if I have faith, have fun, and have my family, friends, and fitness I know I will be ok. As Stephen Covey wisely said, “The key is not to prioritize what’s on your schedule, but to schedule your priorities.”

Invite Possibility.  It has only been 7 days since the merger was announced. There are many possible possibilities ahead. As a planner – and let’s face it, control freak- I like to know the options so I can start building around them. I rationally know the short term will be ambiguous, so am choosing to focus on the long term. What do I want to do 5 to 10 years from now? What can I be doing today to start that journey? Who can I connect to and learn from?  The new year is always a good time to invite possibility and to imagine what else can be ahead.

My husband and I love wine and love touring vineyards. I really like this quote by wine maker Allen Sichel: “Wine is a living thing. It is made, not only of grapes and yeasts, but of skill and patience. When drinking it, remember that to the making of that wine has gone, not only the labor and care of years, but the experience of centuries.” Magic happens when you can combine skill, patience, and care. So here is a toast to change and to resetting priorities and reimagining possibilities in the new year.

 

Excellent Integrations Start with EI

Most of us have had the experience of working on some kind of integration – a system integration, a process integration, or a business integration. Usually we are focused on our intelligence pieces – our project plans, our schedule, and our time/cost savings. As a result, we often miss the emotional piece at the heart of this endeavor – the questions, concerns, and experiences of the team receiving our “intelligence.”  A recent Price Waterhouse survey found that gaining people’s confidence and commitment during acquisitions are the biggest challenge to successful integration. Yet only 45% of respondents said they were “completely committed” to integrating staff during the acquisition process. Improving our self awareness, managing emotions, and having empathy are the missing pieces to most integrations- and are needed to complete a project successfully.

Improving Self Awareness. In the Harvard Business Journal article, What Self Awareness Really Is (and How to Cultivate It), self awareness is like a two way mirror: it’s what you see and reflect internally and externally. Self awareness, not surprisingly, starts with self. It is understanding our values, motives, and behaviors, and how they impact others. It also means understanding how others view us.  Before charging in with your “intelligence,” stop and do some self reflection. Add the following to your project plan: How can my strengths help the team during integration? How could my development area impact the team? How am I viewed? How might that impact the project? Taking time to ask – and honestly answer- these question can have a huge impact to your integration.

Managing Emotions. Quick word association: What’s the first thing that comes to mind when I say Bobby Knight? Guessing chair thrower, yeller, maybe basketball came to mind. Winningest coach of all time (at the time of his retirement -902 NCAA Division I games) sadly is not usually our first association with Coach Knight. We all have emotions, and they are important to acknowledge. Managing emotions isn’t stuffing our emotions. It is creating a space between stimulus and response. We want Bobby Knight to be passionate. We just want him to keep four on the floor. We all have things that trigger us- that elicit a deep emotional reaction in us. The trick is not immediately responding to that stimulus. During an integration there may be a sense that the new team is resistant. That you are behind schedule. That the process/system changed, but you don’t see the expected improvement. Instead of charging forward, pause and practice mindfulness. Jon Kabat-Zinn defines mindfulness as “paying attention in a particular way, on purpose, in the present moment, non-judgmentally.” Mindfulness allows you to recognize what you are feeling – mad, frustrated, upset – which creates the space for you to take a deep breath and reset your approach. Add the following to your project plan: What emotions might I experience during this integration? How would I like to handle them? What will it take for me to do that? Creating awareness of your triggers before the heat of the moment can keep the integration from going up in flames.

Having empathy. Empathy is not sympathy. Empathy is understanding another person’s thoughts, feelings, and condition from their point of view, rather than from your own. So try it. If you were on the other side of the integration, what would you be thinking, feeling, and/or worried about? What might help you move forward? The word might is important — empathy is not based on the golden rule but rather the platinum rule: treat others as they would like to be treated.  How will you know what they want? Ask and listen. Ask the team what is important to team. What is on their mind? How can you be most helpful? You don’t need to agree with what the other person says — this is not about you, it’s about understanding them. Next listen to their verbal and non-verbal cues during the project and adjust your approach. Add the following to your project plan: How can I find out what this team wants and needs? Add a listening session to the project up front, and check-ins along the way, to be sure you continue to look at progress through their eyes, not just your checklist.

Integrations tend to be a GSD exercise. Successful integrations shift their perspective from Getting Shit Done to Solving Goals Together. Adding emotional intelligence to your integration puzzle will improve both your project and people results- and keep those pieces together.

Vikings win

What. A. Game. I live in Minnesota and while I am a Packer fan, for the last minute and a half of Sunday’s playoff game I was sweating purple. This miracle finish was just the latest chapter in a miraculous season. After losing their starting quarterback and starting running back in the opening weeks, somehow the Vikings, led by their third quarterback, Case Keenum, and their defense pulled the team together. Not only have they stayed together, they ended the regular season with the second-best record in the NFC.  As I watched the game I thought, this is an awesome leadership moment in motion. The Vikings showed how teamwork, strategy, and persistence are what it takes to lead and to win.

Teamwork. Good teams work together and come together, especially under times of stress. Great teams are clear on their goal and commit to their specific role in helping the team achieve it. In the Harvard Business School article The Biggest Mistake You (Probably) Make With Teams, author Tammy Erickson gives the analogy of an emergency room, and writes,  “Before the next ambulance arrives, they have no idea of the nature of the task ahead. Will the patient require surgery, heart resuscitation, medications? The condition of the next patient is unknown; the tasks that will be required of the team, ambiguous. But at no time while the team waits, do they negotiate roles: “Who would like to administer the anesthesia? Who will set out the instruments? Who will make key decisions?” Each role is clear. As a result, when the patient arrives, the team is able to move quickly into action. The Vikings acted surgically – each person focused on exactly what had to happen on that last play so the patient- in this case their playoff dreams- had a chance of surviving. In her research, Erickson found that the most successful leaders ensure roles and responsibilities are clearly defined, everyone understands the project’s importance and ultimate objective, and the team is empowered to determine how to achieve their agreed to “what.” So help your team be great by setting clear goals and roles, and empowering and encouraging them to determine how to win.

Strategy. In football the coach can’t take over the various roles on the team, but off the field ask yourself, am I trying to be the quarterback, running back, and wide receiver or am I the coach? Mike Zimmer’s role was to create a strategy, make sure the team knew how to execute the strategy, and to build their confidence so that they could achieve their goal. Leaders don’t win games- they build teams that win games. In the article Doing Less, Leading More, author Ed Batista writes that many leaders believe if we work longer, harder, and smarter than our team, we’ll inspire by example. But he cautions that if you lead like a “Doer-in-Chief” you can’t pivot your teams from fire fighters to fire marshals. In Sunday’s game, it was evident that Zimmer had instilled a fire marshall mentality in the team – don’t panic when the heat is turned up, focus on execution. We can do the same in our roles with our teams if we do less, lead more, and stay focused on our strategy.

Persistence. Let’s not forget, the Vikings were not only down by 1 with 23 seconds on the clock. They have been down similar roads before. The Vikings have lost their last five NFC Championship games and lost four Super bowls. None of this is lost on the Vikings or their fans, nor is the fact that Minnesota is hosting the Super bowl in just 4 weeks. In the article Never Quit: Strategies on Perseverance From 6 Seasoned Entrepreneurs, entrepreneurs share what it takes to be persistent. The willingness to “take the hit.” Lead confidently, think big, and influence your outcome. As entrepreneur Roy McDonald says, “You can influence the outcome with the power of thought and intention. It’s important to focus on what you do want, instead of what you don’t want.” That mental toughness, or Grit as Angela Duckworth would say, is all about what goes through your head when you fall down, and how that—not talent or luck—makes all the difference in a person’s success.

In football and as a leader you want a team with strong teamwork, strategy, and persistence. Even before Diggs’ touchdown, the Vikings had to stretch their bench to get the right people on the field. They had to ensure everyone understood the playbook. They had to make big plays to be up 17-0, they had to have grit after the Saints came out with 17 unanswered points and they really had to dig deep when they were down in the last 23 seconds of the game. Their success- and the success of strong business teams– comes from knowing the plan, and committing to execute the plan. It means having a leader who clears the path and empowers the team. It also means having an unwavering belief that you will achieve your goal. I encourage you to think with SKOL leadership so you can see and celebrate your  team’s success.

Connect the Dots

Connect the dots

For many of us it’s budget season. Time to look at what we want for 2018, realizing what we’ll likely get, and figuring out what we can eliminate and prioritize. Too often in this exercise we cut and copy our current projects, just changing the year and tweaking our plans. This year I encourage you to think about how you can not cut, not copy, but connect the dots in your strategy. Commit to a new kind of new year by creating alignment, setting your focus, and pivoting your team.

Creating alignment. Instead of making functional budget or talent decisions, step back and look at your company’s strategy. What are the big opportunities in your line of business? What is your competition doing? What’s out there that no one is doing? What are your leaders always talking about? Ask them what keeps them up at night. Bring the slides from the last business review and talk to them about the real story you should be telling. Help them by recreating simpler slides that connect the dots for all levels of the organization. Looking in is a great place to start- then don’t forget to look out.  Double the business and industry sites/blogs you follow. Meet with some former leaders who moved into new roles.  Block time on your calendar every day (at least every week!) to stay current on your markets and customers. Knowledge IS power so use your power to create alignment across the organization. Help tell the story. Connect priorities across the business.  Ensure everyone is marching in the same direction.

Setting your focus. I once worked for a leader who set 64 annual priorities for us. That is more than one a week! When I raised my concern I was told we didn’t have a choice- this was the work that needed to be done. It may be what needs to gets done, but it won’t be able to be done.  Without guidance we leave it up to chance which of those 64 items get done. One of my favorite phrases is, what’s the order of events? If one of our goals is to expand our military hiring strategy, the first order of events may be to roll out interview training. Or maybe given other business priorities, they both need to wait until 2019. Take a step back and look at how you can sequence your goals. Less is more – and a more likely path to success.

Pivoting your team. To do things differently we must do things differently.  A powerful pivot can be the question, “How will we do things differently in 2018?” Test it first in HR. What will you and your team need to stop and start doing to achieve your top business opportunity? What skills will you need to add to or develop in your team to win in this space? What is the change agility of your team? How customer centric is your team? What do internal and external customers say about you? Questions like these can help unlock new discussions and generate momentum for a pivot. It can change what roles and skills you hire for. It can drive you to move work around – or off your team. It can break down silos and create a new mindset of shared outcomes. Starting with why creates buy-in and focus – and keeps us focused on the big dots.

HR is uniquely positioned to help the organization connect the dots. We understand both the business strategy and the people strategy for the organization.  In 2018, I encourage you to use the end of the year to look at what you want to achieve this year. Don’t cut and copy your current projects – be bold, be focused, and help your organization connect the dots by creating alignment, setting your focus, and pivoting your team.

First Build the Foundation

It is easy to become enamored with the latest HR or business fad. Every where you look these days teams are getting agile, delivering micro learnings, and investing in crowd funding. You don’t want your team/company to be left in the cold, so you pick the buzzword of the day and propose a project around this idea in a meeting, everyone gets excited, and you dive in to kick it off. Great, right? Wrong. Agile, micro learnings, and crowd funding are great solutions– to the right problems, and with the right readiness. In HR we have lots of annual solutions that may or may not solve the right problem at the right time. Just because we’ve always done it, doesn’t mean we ought to do it. And just because we have a full box of Jenga blocks, we don’t have to use them all. Good HR solutions are built on strong foundation. We can test that foundation by asking  three questions: Why does this matter? Who does it matter to? What else matters right now?

Why does this matter?  A favorite HR solution is annual HR talent reviews. Not inherently a bad solution, but why does this matter? If your organization’s goal is to increase global sales by 10%, how does your solution advance this goal? Your answer might be we have to know who our high potentials are so we can retain them. If we can retain them and let them know we value them, we will increase employee engagement. I would say that may be an HR goal but not an organizational goal. Take a step back and ask, why does talent review matter?  Maybe– hold on– it doesn’t matter right now. It is important to be able to separate the sacred cows from the milking cows– what we love vs. what fuels our current goals.  Maybe the foundational step is to do an inventory of the current experience of your global sales leaders, then to gain consensus on what experience we want people to have. Once we have this information, then maybe it makes sense to broaden talent review. Or maybe it doesn’t. Breaking down your approach to talent into pieces and asking yourself at each step why this matters will help you build a strong foundation and scalable solutions.

Who does it matter to? Diversity is another popular HR solution. There are lots of  opportunities connected to diversity.  If you break this down and ask why this matters, you likely can come up with a great reason why diversity can drive sales growth. The next question is, who does this matter to? If you have bricks but no masons, it will be hard to build off that foundation. Who is excited about this? Who do you need as champions? Who can they influence? Maybe before you hit go on your new diversity initiative, the foundational step is to assess your champions. Pull them together and ask them to explain why diversity matters to them and to their business goals. Ask for their ideas on how to make it matter to others across the organization. Ask them if they will be be your champions, and what you need to consider before you hit go. By taking the time to ensure you have this foundation set before creating a change, you have a much better chance of having that change stick.

What else matters right now? Context is key when developing a solution. You might be right that recruiting is a critical issue. But your company is working on another corner of the house, go toward that energy first. In my organization creating a great customer experience is a priority.  In order to deliver that great experience we need to ensure a great employee experience. As we got deeper into our data gathering we realized our current company values our words but are not connected to our employees’ experience. So while recruiting was our top priority, values has jumped to the top of the list. As my boss says, the order of events matters. Values are foundational and once we have values we can integrate them into our learning content, recruiting and talent practices, recognition, and communication. So lets do things in the right order. Let’s be part of the business blueprint. It we have the right timing, the right order, and the right alignment we can make sure our solutions matters.

In HR we love to build things. We see all the opportunities and want to help our teams succeed. However we often forget to step back and look at the leaning tower we’ve created. There is another way. We can start by asking why this matters, who does it matter to, and what else matters right now. By being intentional about what you do,  determining who are your champions, and sequencing how you connect the dots you can build a strong talent foundation for your organization.
